The challenge

The platform that carried the company through its first five years could not carry the next: deployments took a weekend and one in five was reversed, reporting was assembled semi-manually, and engineers left because most of their time went to maintenance. On top of that, inconsistent Polish character handling.

What we did

We placed a ten-person pod in Warszawa working inside the client's process, using a strangler approach: extracting capabilities from the monolith behind a stable API layer. We fixed Polish character handling as a cross-cutting stream with regression tests, and the KSeF integration was built into the settlement extraction.

Results

• Deployment frequency from monthly to several times a week
• Change failure rate from about 20 percent to under 4 percent
• Test coverage of extracted services at 80 percent from near zero
• Voluntary attrition in the engineering team more than halved

Why it worked

Two other firms quoted a full rewrite; incremental extraction was slower on paper and faster in practice.
