The challenge

The platform shipped fast and broke often, because testing happened in production and carrier data from many sources in inconsistent formats surfaced as user-visible errors. German suppliers priced the pod so that it did not fit the budget with a quality function.

What we did

We placed a nine-person pod between Katowice and remote work, covering platform, quality and data engineering. We established the quality function first, built ingest validation and duplicate detection at the source, and carrier integrations were built by engineers reading the source documentation.

Results

• User-reported production defects 68 percent lower
• Duplicate shipments about 89 percent lower after ingest validation
• Engineer time on production support about halved
• Pod cost well below German quotes for a larger team

The client believed quality would slow delivery; its absence was the bottleneck.
